Shared Services Operating Model Transformation and Design
Problem Statement
$35Bn Global Pharma company wanted to realign its Shared Services Operating Model to ensure it was officially, “fit for purpose” given the Enterprise Business’s / Regions that had been integrated in a recent merger transaction. In addition, the client needed to reduce its Shared Services cost structure (G&A) as well as streamline their operations from a Core Process, organizational structure and operations. This included reductions in force, G&A and non-valued added activities/services.
Engagement
We leveraged a “staged experience” approach known as the ResultSpace – an accelerated workshop approach. We employed a variety of innovative and interactive facilitation and group participation techniques in order to change the mindset from traditional reengineering approaches to more rapid-cycle Operating Model transformation and in order to drive sustainable change and a Business Outcomes driven impact.
Results
Achieved the following impact on behalf of the Shared Services organization:
• Reorganized and transformed Shared Services to a Third Party Partner for all of the transactional services in scope
• Create the formalized Services based the new Shared Services Operating Moel and organizational structure
• Reduced Shared Services G&A spend by 20-25%% across its global services (F&A, IT, Supply Chain, HR transactional processes, along with Facilities, Security and Facilities within 10 months
• Completed the Shared Services Operating Model inclusive of new services roles, SLA’s, Core Processes based on Shared Services transactional vs. strategic processes
