Shared Services Operating Model Design And Transformation

Problem Statement

President of client’s Shared Services Group (“SSG”) and Chief Operating Officer wanted to design, unify and collaborate on each individual functional group within the current Shared Services Operating Model (7).  It was deemed critical that the functional group strategies are aligned to the five Brand strategies the client’s Retail Holding Company.  The COO needed to develop key Operating Model components such as SSG Processes, Operating Principles, Strategies, and Business Success Metrics across the Shared Services Operating Model.

Engagement

Our  approach started with the creation of a template to capture the individual Brand strategies as articulated by each of the 5 Retail Holding Brands for the fiscal period of 2016 through 2018.  Our approach incorporated leveraging our proprietary Strategy design template, formally noted as the Strategy on a Page framework (S.O.A.P). 

We facilitated both the individual functional teams (Sourcing, Information Technology, Supply Chain and Distribution, Human Resources, Finance and Digital Strategy and Transformational Services), as well the SSG Leadership sessions to unify the functional strategies into a single, consolidated SSG Strategy on a Page.  We designed a set of Operating Principles, major SSG processes, Roles & Responsibilities and Business Success Metrics.  We prepared the presentations to summarize the SSG, Functional and Brand Strategies across the Client’s Enterprise on behalf of the SSG, Board and CEO Executive team.

Results

We improved and ultimately moved the IT Organization from a low Level 1 maturity to a solid level 2 within an 18-months covering the Operating Model components mentioned above. Our business case effort identified over 20% improvement in cost savings within the 18-month roadmap execution timeframe through “quick hit” opportunities as well as rationalized assets and improved / new capabilities (sourcing, etc.).
